A 10-Minute Call Found a Black Friday Disaster

The best Black Friday preparation is often just a second pair of eyes. A founder of a $10M brand proved it the hard way.

He emailed me during Black Friday week, looking for a new firm to take over his development and move him from WooCommerce to Shopify. Think about the timing. This was the single highest-traffic, highest-revenue week of his year, and the plan on the table was to rip out the platform underneath a store that was actively taking orders.

What a ten-minute call uncovered

It took one short call to see the disaster forming. Replatforming during peak is how you turn your best week into your worst. A migration touches checkout, payments, inventory, and every integration at once. Do it while thousands of people are trying to buy and you are not upgrading the store, you are gambling the quarter.

The real problem was not the platform. It was that no one had given him a calm, outside read before he reached for the biggest possible lever. That is the same reflex behind not letting Black Friday become your black day.

What we told him to do instead

Freeze the big changes. Get through the weekend on the build that already works. Harden what you have: check server capacity, cache, payment redundancy, and the few pages that carry the most revenue. Then plan the migration for January, when a mistake costs a slow Tuesday instead of your peak.

Black Friday is not the time to rebuild. It is the time to let the season stress-test the build you already trust, and to fix quietly afterward.

Why the outside read matters

Founders under pressure reach for dramatic moves. A partner who is not panicking is worth more than any single tactic, which is a big part of why platforms change but the partner does not. The ten-minute call did not cost him anything. Following his original plan might have cost him the year.

It is also why I will turn down work we could profit from when the timing is wrong. Taking that migration on during peak would have paid us and hurt him.
