In-House, Freelancer, or Agency: How to Actually Choose

Not every agency is a good fit, and sometimes an agency is not the right answer at all. The real question is not who is best, but what your business actually needs right now among in-house, freelancer, or agency.

In-house: control, but expensive and narrow

An in-house hire gives you full control and deep knowledge of your business. It also costs a full salary plus benefits, and one person can only know so much. A single developer cannot be an expert in performance, security, SEO, and design at once. In-house makes sense when the work is constant and broad enough to justify a permanent seat.

Freelancer: flexible, but a single point of failure

A freelancer is flexible and cost-effective for a defined project. The risk is continuity. When they are on holiday, sick, or simply move on, your knowledge and momentum leave with them. Freelancers are excellent for scoped, specialist work and risky as the sole owner of a store that has to stay up.

Agency: breadth and continuity, if the fit is right

A good agency gives you a whole team’s range and does not disappear when one person is unavailable. You get performance, security, and strategy under one roof. The catch is fit. An agency that only writes code is not much more than an expensive freelancer, and one whose pricing rewards billed hours will optimise for its own revenue, not your outcome.

That is why I am upfront that we are not right for everyone. I would rather turn down a project we could profit from than take on a brand we cannot genuinely serve.

How to actually choose

Match the option to the work. Constant and broad, hire in-house. Scoped and specialist, use a freelancer. Ongoing, varied, and mission-critical, an agency partner usually wins, because the partner outlasts the platform and the continuity is the whole point. Whatever you choose, judge it on whether it protects the foundation, not on the day rate.
